Purpose, Process, Payoff – The New 3Ps

Schools often talk about vision. They build mission statements and celebrate values. But when it comes to daily execution, what’s too often missing is the alignment between what we aim to do, how we’re doing it, and whether it’s working.


In other words, what’s missing is a real management framework.


Over the last decade and a half of managing teachers and building academic teams, I’ve evangelized a practical approach I learned long ago called Purpose, Process, Payoff — a framework to help educational organizations turn ideals into action and action into results.


Here’s how it works:


Purpose: Why are we doing this? What are we trying to achieve as a school, a program, or a teaching team? If it can’t be clearly articulated, it can’t be clearly pursued.


Process: How are we structured to achieve it? Are our systems, tools, meetings, policies, and daily practices moving us toward that purpose—or away from it?


Payoff: What are the tangible outcomes, and how are we measuring them? Are they aligned with our purpose, or are we accidentally optimizing for the wrong things?


This structure gives teacher managers a way to lead with clarity — not just repeat the mission, but build systems that bring the mission to life.

“When team members understand how their individual work connects to shared goals, they are more likely to take ownership and collaborate more effectively.”


In education, the stakes are especially high. Without alignment, the teacher experience becomes disjointed. Students get mixed messages. Leaders fight fires instead of making progress. And teams suffer from burnout and disengagement.


From the classroom to the boardroom, this 3P model builds intentional alignment — between strategy and operations, people and processes, ideals and outcomes.
